01 · The problem

Thirteen companies, one culture stuck at 2.31 out of 5

Future Life Holdings (FLI), a 13-company group based in Colombo, Sri Lanka, opened its culture to an outside benchmark for the first time. The OCEAN-based baseline came back at 2.31 out of 5 across eight dimensions: leadership & direction, communication & closure, HR fairness, role fit & capability, process & technology, work design & wellbeing, recognition & reward, and financial confidence. Decisions moved slowly, blame moved fast, and nobody owned the gap between the two. Management had been trying to embed a set of leadership competencies for six years and could not make them stick.
02 · The original method

An 80-day Culture Evolution, run on AI and human data

Carmazzi’s 5-level Culture Evolution model paired the OCEAN benchmark with Squadli, a behavior-reinforcement app, and a No Blame Zone that separated the mistake from the person making it. AI was layered in to redesign approval workflows and automate the busywork propping up the old bureaucracy, while leaders were coached toward KPI-based delivery instead of oversight. The new processes and AI workflows were designed by the staff themselves during the programme, not handed down from outside.
03 · The measurable result

Who he is

The psychologist who put AI to work on culture

Arthur Carmazzi is the founder of Directive Communication Psychology and Chief Awareness Officer of Directive Communication International (Asia). For more than two decades he has turned behavioral psychology into tools leaders can run day to day.
